Multi-unit rollouts: speccing a kitchen you can repeat

The goal of a multi-unit kitchen spec is not the best possible kitchen for one address. It is a package you can build again, at the next site and the eight after that, without redesigning it every time. That means standardizing on a fixed equipment list, designing that list around the most constrained store you expect to open rather than the most generous one, and proving it in a pilot before it becomes your standard.

Everything else in a rollout follows from those three decisions. Training, labor models, ordering, lead times, and service coverage all get easier when store twelve has the same cook line as store three, and all get harder the moment each opening is treated as a fresh design problem.

Standardize the package, not just the brands

A repeatable kitchen is a documented list: model-for-model equipment, the same utility requirements, the same accessories, the same layout logic, and the same smallwares par. Written once, approved once, ordered many times. Standardization is what turns your kitchen into an asset the operations team can manage instead of a collection of one-off builds.

The discipline is in resisting substitutions. Every "we'll just use this instead at the new site" creates a second training path, a second parts list, a second service relationship, and a recipe that behaves slightly differently. One substitution is manageable. Six sites in, you have three kitchens and no standard.

That said, a standard needs a documented exception process. Some sites genuinely cannot take the base package, and you want those cases decided deliberately, with a named alternate and a reason, rather than settled on a job site.

Design for the tightest store you will build

The most common rollout mistake is speccing the package inside a comfortable prototype, then discovering it does not fit the second-generation space or the urban site with a low ceiling and a shared loading dock. Once you have designed for generous space, every constrained site becomes a redesign.

Design in the other direction. Establish the smallest footprint, the tightest ceiling height, the weakest electrical service, and the hardest venting condition you are willing to sign a lease on, and make the package work there. In a larger store, a compact package simply leaves room. The reverse is not true.

Utilities are where variance bites hardest. Gas availability, electrical capacity, water hardness, and venting paths differ meaningfully from site to site, and they are usually discovered late. Two practical hedges: prefer equipment available in more than one energy configuration where the cooking result is equivalent, and treat water quality as a spec item rather than a surprise, because it drives warewash, steam, ice, and beverage performance store to store.

Consistency is a labor decision

The operational payoff for a repeated kitchen shows up in people. A cook trained at one store is productive at another on day one, recipes hold because the cooking platform is the same, and your training materials, prep guides, and cleaning procedures are written once and stay accurate.

That payoff compounds during openings, when you are typically borrowing experienced staff from existing stores to run the first weeks of a new one. If the new kitchen matches, they arrive competent. If it does not, you are training your trainers.

Lead times and ordering across multiple openings

Multi-site ordering is a different problem from single-site ordering. Your openings are on a calendar, equipment lead times move, and one long-lead item can hold a store's inspection. Build the schedule backward from each opening date, identify the longest-lead items in your package, and place those orders far earlier than feels necessary.

Supply consistency over a multi-year program matters too. Products get updated and configurations change, so early warning when something in your standard is shifting prevents a mid-rollout scramble. Freight, receiving, and storage deserve planning as well, particularly if you are staging equipment for several openings at once.

Match the standard to your service map

Before you lock a package, ask where it can be serviced across your whole footprint, not just where your headquarters is. A piece with strong service coverage in one metro and thin coverage everywhere else becomes an operational liability at scale. Parts availability and authorized service across your build map is a legitimate selection criterion, and one operators tend to weigh too late.

Pilot one store, then roll

Build the package once, run it in a real store through a real season, and let the operations team find what the drawings could not. Watch throughput at peak and listen to what the cooks work around. Fix the package, then repeat it. A pilot costs one store's worth of learning; skipping it costs the same lesson at every location, plus the retrofits.
